International growth, decomposed.
Most expansion commentary starts with countries. I start with the system being scaled. These notes examine what happens to the economics, capabilities and operating model when a company changes geography, channel, category, ownership model or scale.
What repeats across very different growth cases.
Working hypotheses from the outside-in studies, to be tested against internal data. They recur across consumer brands, retail, fintech and experiential businesses.
A new category means a new competitive system.
Broadening the range changes who the company competes with and what winning requires.
Revenue portability is not economic portability.
Cross-border sales prove that demand exists. They do not prove that the contribution, cash or capital model is attractive enough to scale.
Adding a channel changes the operating system.
Retail, B2B, marketplace or distributor growth changes margin, customer ownership, inventory, service and capability.
A capability can travel and still stop being decisive.
The destination market has to reward the capability for it to count as an advantage.
The first foreign market can build the expansion machine.
A first deeper market builds reusable capability. Maximising country count early does not.
Growth adds. Complexity multiplies.
A new country can also mean a new channel, a new trust mechanism, new inventory, new regulation and another layer of coordination.
